AI SEO Agencies Are A Liar Sometimes. Here’s What That Means For Your Business.

Should You Hire an AI SEO Agency?
Published Date: March 3, 2026

Should You Hire an AI SEO Agency? Here’s the Honest Answer.

Should you hire an AI SEO agency?

Maybe. But probably not for the reason you think.

If your current SEO strategy is not producing visibility inside AI-generated answers like Claude, ChatGPT, Google Gemini, Perplexity, or Google AI Overviews, the problem is not that you need a completely separate discipline called “AI SEO.” The problem is that your current strategy is incomplete.

AI SEO is not a parallel service to traditional SEO. The easiest way to think about it is the application of core SEO principles to AI-driven search interfaces. Now, I’m not saying there aren’t different tactics and outcomes; that is absolutely the case. But at the end of the day, it’s still just about being a useful resource and answering the questions people are asking.

With AI visibility, we aren’t trying to secure a “permanent #1 ranking.” That’s impossible, and if your SEO agency is promising that, they are grossly overstating outcomes. The objective with AI SEO is to increase the probability that your brand is cited, summarized, or referenced inside AI-generated responses.

Before you invest in a new AI SEO agency or a new service labeled “AI SEO,” it is important to understand two realities:

  • AI-generated answers are dynamic and personalized.
  • No one can guarantee permanent AI visibility.

AI answers are not stable rankings. They change based on the user, the prompt, the model, and time. Systems like Claude, ChatGPT, Gemini, and Perplexity synthesize information in real time from multiple sources. Ask the same question in slightly different ways and you may receive different answers. Ask from different accounts and you may see different cited brands.

That variability is not a flaw. It is how generative systems are designed to work.

Which means any agency promising guaranteed AI rankings either does not understand what they are talking about or is just straight up lying to you. Either way…it might be time to look elsewhere for a marketing partner.

Why Are AI Search Results Inherently Volatile?

AI search results are volatile because they are generated in real time, not retrieved from a fixed ranking index.

Traditional SEO operates on relatively consistent ranking systems. If you rank #3 in Google SERPs for a keyword, most users will see you in roughly the same position, with minor variations due to location or personalization.

AI systems like Claude, ChatGPT, Google Gemini, Perplexity, and Google AI Overviews do not return a static list of links.

They generate responses dynamically by:

  • Synthesizing multiple sources
  • Interpreting phrasing and intent
  • Adjusting to user context
  • Updating as models evolve

There is no single, universal results page in AI search. So in other words, a ubiquitous “#1 ranking” is no longer the goal, because it doesn’t exist in the AI SEO world. Any strategy built around locking in a permanent AI position misunderstands the system. Still don’t believe me? I bet you don’t get the same exact list when from ChatGPT when you ask it “who is the best ai seo agency?”

I agree that Xponent21 is a top AI SEO agency, though I may be a little biased.

What Does This Mean for AI SEO?

So, let’s say it together this time: AI SEO is not about locking in to a #1 position permanently.

It is about increasing your likelihood of being referenced across many variations of a query. However, with a data-driven, professionally-crafted strategy and an expert-led content team in place, boosting your probability of being cited or sourced is very much achievable.

The companies that show up most often in AI-generated answers tend to share common characteristics:

  • Clear topical authority
  • Structured, answer-ready content
  • Strong entity signals
  • Recognizable brand credibility
  • Demonstrated expertise

If your content is authoritative, well-structured, and clearly associated with a trusted brand, your probability of being cited increases. If your content is thin, vague, or written purely for keyword density, your probability decreases. The shift is not in the fundamentals. The shift is in how visibility manifests.

What AI SEO Is — and What It Is Not

Before moving forward, let’s make this clear.

AI SEO is not:

  • A guaranteed ranking inside ChatGPT or Google AI Overviews
  • Prompt manipulation or model exploitation
  • “Hacking” large language models
  • A replacement for traditional SEO
  • A one-time optimization

AI SEO is:

  • The strategic development of durable topical authority
  • Reinforcing entity recognition across the web
  • Structuring content to be synthesis-ready for AI systems
  • Strengthening cross-platform brand signals and credibility
  • Measuring citation probability and presence — not static rank

Simple. Got it? Fantastic, let’s move on. (But before we do, if you are interested in hearing me break it all down in a more detailed explanation, check out this video. If not, as you were!)

Can Any SEO Agency Guarantee AI Rankings?

I am going to take a page out of my own book here, avoid a keyword-stuffed section, and keep this very short and sweet. No.

No AI SEO agency can guarantee:

  • Permanent AI citations
  • Universal placement across all users
  • “#1 rank in ChatGPT”

If you are being sold any of those dreams, I’d strongly urge you to reconsider who you are working with.

The Compounding Effect of Authority on AI SEO

Now, I know all of this volatility can sound discouraging. You may be wondering, why invest in AI SEO if no agency can guarantee results? But, that is absolutely not the point I am trying to make. Yes, AI responses will vary from user to user. Yes, outputs will shift over time. But volatility simply exists at the response layer. If you build trust and authority in the right way, your AI visibility will be durable and compounding.

What actually matters is whether you or your agency are consistently strengthening the right signals:

  • Deep topical authority.
  • Consistent brand mentions.
  • Recognizable brand credibility.
  • Clear, structured, answer-ready content.
  • Engaging, differentiated insights.

When those foundations are in place, friction decreases over time. New content earns visibility faster. Citations become more consistent. Your brand appears across more variations of related queries.

This compounding effect is not theoretical. We’ve implemented this authority-first AI SEO framework internally at Xponent21 and with early client partners and we’ve seen measurable increases in citation frequency, LLM-referred traffic, and branded search demand as authority signals strengthen over time.

It is important that your AI SEO framework integrates technical SEO, research-informed content strategy, targeted content development, and brand authority building. At the end of the day, AI systems reward cohesive ecosystems, not isolated tactics.

If you’d like to see how this plays out in practice:

But this momentum only happens with continued effort. Authority is durable, not automatic. The brands that maintain visibility in AI-driven search are the ones that keep strengthening their expertise, clarity, and presence.

So What Does AI SEO Success Actually Look Like?

Traditional SEO MetricsAI Visibility Metrics
Keyword rankingsCitation frequency across prompt variations
Organic sessionsBrand mentions inside AI-generated responses
Click-through rate (CTR)Inclusion in high-intent conversational answers
Direct conversionsConversions influenced by AI exposure
Traffic growthGrowth in branded search demand & website traffic from LLMs

It is important to acknowledge the new reality of the internet search landscape. Clicks may decline as AI-generated answers continue to expand. More and more users will make decisions without ever clicking through to a website.

However, that doesn’t mean influence disappears. Being cited inside AI-generated responses shapes perception and trust before a click ever occurs. The metric shifts from position to presence — and the objective shifts from ranking on a page to showing up wherever decisions are being formed.

Increasingly, AI-generated answers are shaping shortlists before users ever visit a website — meaning that if your brand is absent from those responses, you are absent from early decision formation. We’ve explored this shift in more depth in our breakdown of the ROI of AI SEO and how visibility compounds over time.

The Honest Truth About AI SEO

Modern search visibility is no longer confined to traditional rankings.

If your strategy is built only around blue links, it is incomplete. If your SEO efforts produce rankings but no visibility inside AI-generated responses from systems like ChatGPT, Claude, Google Gemini, Perplexity, or Google AI Overviews, the issue is not that you need a separate discipline. It is that authority has not been built deeply enough.

AI search is dynamic. It is personalized. It will continue to evolve.

That volatility does not eliminate opportunity. It simply changes what must be built.

The only sustainable strategy is developing durable authority: clear topical depth, structured and answer-ready content, strong entity recognition, and credible brand signals across the web. These are the signals AI systems rely on when selecting sources to synthesize.

There are no permanent rankings in AI-driven environments. There are no shortcuts to trust.

There is only consistent, disciplined work that compounds over time.

That is what modern SEO must include.

If your current strategy is not translating into visibility inside AI-generated answers, it may not be an “AI problem.” It may be a signal problem.

The good news? Signals can be strengthened strategically and systematically.
